Highlights
Many product managers aspire to be a CPO, and there is an awareness that it requires a “commercial” mindset. So let me share an embarrassing story of how little I understood what that meant, to help product people see what they need to orient their mind around.
Perhaps it was 2010 when I found myself at Shop Direct (as Very then was) to help convince them to sell their fashion products on eBay. I was the PM in the room, having designed much of the tech and the pre-sales & post-sales ops that enabled giant retailers to easily partner with a marketplace that was historically more about C2C and smaller business sellers. By then this innovative initiative had grown so successful that a new commercial leader had come in to lead the division, and that day he accompanied me, fortunately.
At this meeting, unexpectedly (to my naive mind), into the room popped Shop Direct’s CEO as a fly-by meet and greet; firstly, at this time eBay UK sold more online than any other business could even comprehend, so actually we were a very big deal and of course he would say hello. He opened by asking how business was, and to my shame I mumbled something or other. My boss then quickly followed with a number of sentences brimming with actual numbers and words like “market share” and “margin” and “growth”. And in that instant I recognised the difference between a commercial leader and a technologist, and which one I so obviously was. And I heard very clearly what CEOs care about. I was lucky because eBay was a transparent business, and so from that point on, when eBay UK’s numbers were shared each month I would write them down and practiced a little speech I could rattle off to anyone asking. Because traditionally I’d just focused on the how & what related to my product areas.
In 2022 I joined Evri as its first CPO, and it has a core value of “Know your numbers”. I love that. It only superficially refers to your leading metrics or your product KPIs. What it really means is, when the CEO or CFO stops you in the corridort, can you tell him or her in pounds, shillings and pence what your costs, revenues and therefore margins are, now and versus the prior period, and why. That is what commercial leaders care about, and those are the metrics that product leaders exist to move.
We product types are particularly good at understanding input metrics and deconstructing how dozens of little metrics interact and ladder up to influence the North Star. But please let’s remember that what matters most at the top table are those very simple high level drivers of shareholder value. When you wake up each day and you know your numbers, and those numbers you’re thinking of are not story points, MAUs or conversion rates but instead something a CFO would recognise and ask about, you’re thinking like a CPO.
