Do your research. Set expectations. Establish a benchmark.

Hiring leaders especially in subject matters you may be less versed in (read: you’re a technical founder and you need to hire a head of sales) is tricky and it’s tempting to jump right into recruiting. Doing the upfront research and tapping trusted sources to network with ‘benchmark’ candidates are great ways to help set the bar you’re aiming to meet.

From 700 to 7000 people, I hired (and mishired) Stripe’s exec team. Here’s what I learned:

1/ Efficiency is your differentiator: If you calibrate and set expectations internally, you will speed up the hiring process. Before we kicked off a search at Stripe we aligned on exactly what we wanted (and what we didn’t want) and made sure the interview team was read in. Interview frameworks and rubrics help to quickly align interviewers on who should be assessing what. Always assign specific competencies and emphasize the importance of staying in your lane.

2/ Backchannel before you start: Controversy aside, backchannels are the best way to gain signal on a candidates’s past success and areas of improvement. I’ve been part of interview loops where candidates crushed their interviews and wow’d the team all before we get a less-than-stellar backchannel. This not only causes a hiring manger to second guess their own thinking, but wastes valuable time and energy of the entire hiring team.

3/ Build internal excitement: Hiring doesn’t need to be consensus driven. At Stripe, it was rare to see a greenhouse score card with all green 👍🏼. The hiring manager (often the CEO for exec hires) should build enthusiasm before bringing too many people into the process. The best hiring managers make sure all feedback is heard while understanding the decision is ultimately theirs.

4/ Align on values: It sounds so obvious, but I’ve seen first hand at Stripe where sacrificing values for skills/competencies can backfire. At Stripe we used our operating principles as a launch pad for designing interviews to assess values fit. Exceptional leaders don’t work out if they aren't willing to shape and define the culture.
