Culture is Mindset

A founder asked me yesterday, “How do you define culture?” Given the prevalent discussions about “culture” in startups, corporations, and organizations, it’s an intriguing topic worth revisiting.

Ultimately, culture starts with the founder’s mindset. For larger companies no longer founder-led, it’s shaped by how the CEO operates in their life.

What is mindset? A set of attitudes, beliefs, and assumptions that shape how individuals perceive, interpret, and respond to the world around them.

A bold attitude, belief in oneself and their vision, and a disposition to learn, adapt, and grow with new knowledge gives us iconic companies like Tesla, Apple, Amazon, Nvidia, and Meta. From their unique yet growth-oriented mindsets, Musk, Jobs, Bezos, Huang, and Zuckerberg have formulated the principles underlying each company’s unique culture.

Similarly, CEOs like Satya Nadella and Frank Slootman have transformed old, stagnant companies into dynamic, productive, and fun cultures at Microsoft, ServiceNow, and Snowflake with their transformative mindsets.

There are many more such examples. Yet, the majority of companies worldwide, despite making decent revenue, never reach iconic status. Why? Because the founder or CEO didn’t have an audacious mindset. Instead, they hired HR or People professionals to create their company culture. Outside of a rare few, most of these leaders copied frameworks from big brands or what they learned in some fancy degree, course, or workshop, assuming what worked for others would work for them.

Culture isn’t about perks, feel-good company events, or ‘fun’ committees—it’s the underlying ethos driving a group of people (whether 10, 100, or 100,000) to do their very best to solve interesting challenges while having fun. Most corporations and startups have a tepid culture; the ROI from their teams is abysmal, and employees are merely doing their jobs, often unhappily, no matter how much the executive team cheerleads.

If you are a founder or CEO, YOU are the driver of the culture. Your mindset will determine the success and the rate of success for your company.

Be Bold. Lead Authentically.

CEOs - Drop DEI Baggage

If you worry about your perceived image in the world, this post is not for you.

DEI or any program where your HR or People team is babysitting your talent is a drag on your company’s success trajectory.

We had this brief period where investors, customers and employees driven by false academic reports and media sensationalism pressured the CEO and the executive team to fall in line on hiring “diverse looking people” to be perceived as “doing the right thing”.

Imagine the amount of time and productivity lost in creating such programs and hiring and training people to execute them!

The tide has turned because the results have been abysmal - We have made “diverse” merited people feel like token "equity" hires and excluded excellent potential hires in the name of “inclusivity”.

DEI is following ESG’s downward trend as a failed policy.

Same as ESG - DEI’s Intention seemed right, Approach was misguided and Execution just failed.

Every single person in your company should be bringing higher ROI than what they cost.

In this economy, if your company is siphoning money to programs to make some entity “feel good about a sham metric” - you are off-course and don’t have the right leaders.

Humans who have merit love solving challenges. They want to create, they want to build and they want to have fun doing so because it makes them feel good about themselves. And most importantly, they raise the bar for everyone.

They all don’t come from Ivy League colleges, they all don’t look a certain way, they all don’t have the same background and they certainly don’t care if you generated a DEI report this quarter.

Ultimately, investors, customers and employees care about the value the company generated. Every other fake measure doesn’t matter - it's only empty virtue signaling.

If you, as the CEO, are excited about your vision for the company, you don’t need programs and frameworks and babysitters to execute them.

Just be bold and lead authentically!

I say this as a legal brown immigrant woman over 40 in a same-sex relationship who wrote posts about Black Lives Matter, led SF chapter for Women in Product and voted D after becoming a citizen and who spent 20 years in the corporate and startup world - where I saw every form of HR/People program to make the teams and the culture more inclusive and many PR attempts to make the company appear to be following the latest Corporate Behavior, ESG, Diversity and Inclusivity trends. The only thing that delivered any success in all cases was “true merit”.
